Problems Faced
Most of the team members were not game design students
The first draft of the GDD was very extensive for a small project like ours. I followed a structure for AAA Games with big development cycles and resources.
As a result of the team were not even reading it.
Solutions
The first solution I came up with is to shorten the main GDD, however, it still had a lot of irrelevant details for the programming and the art team. The team was still not viewing it.
So I made two GDD's - One which is a few pages long and contained all the main important details of the game. The second one is comprised of further information regarding the design, gameplay and the structure of the game.
I still kept it short and focused more on making it structured for a short demo for PAX.
All the other main documents and files are linked in the second one as well so that the team in charge of those documents can refer only to the section where it is linked.
